Heat pump supply air is naturally cooler than furnace air, often in the mid-90s rather than 120 degrees, so it can feel cool while working correctly. If it is genuinely not warming the house, suspect a stuck reversing valve, low charge, or a defrost fault.
Light frost and a burst of steam during defrost is normal. A coil buried in solid ice for more than twenty minutes is not, and it usually means a defrost board, sensor, or reversing valve problem.
